Paid–Organic Cannibalization: Are Search Ads Buying Clicks You Already Owned?
How to think about brand search, organic substitution and incremental clicks without turning an old average into a universal truth.
The cannibalization question is legitimate
If a brand already ranks first organically for its own name, paying for a search ad can look redundant. The simplistic view says every paid click is a stolen organic click. The opposite simplistic view says every paid click is incremental. Both positions ignore the actual counterfactual.
What historic research found—and what it does not prove for you
Google Search Ads Pause studies found that, on average across the studied advertisers, a large share of paid clicks were not replaced by organic clicks when ads were paused. Follow-up work showed incrementality varied with organic presence and rank. These findings are evidence that substitution is often incomplete; they are not a guarantee for one brand, market or year.
Brand search has multiple jobs
A brand search campaign may protect message control, sit above resellers or competitors, promote an offer, capture a specific landing page, or simply buy traffic that organic would have captured anyway. The only way to separate these possibilities is to test in conditions where business risk is acceptable.
A practical test
Choose a clean set of geographies, periods or query groups where pausing or reducing brand spend is operationally safe. Predefine organic clicks, total site sessions, conversions and revenue as outcomes. Watch the total system, not only the paid line. If paid clicks fall by 1,000 and organic rises by 900 with unchanged revenue, that is a different story from organic rising by 100 and revenue falling.
Do not confuse efficiency with incrementality
Brand search often looks extremely efficient because users already know the company. High conversion rate and low cost do not prove high incremental value. But strong organic rank does not prove zero incremental value either. Measure the substitution rather than arguing from screenshots.
